We map how work actually moves — not the process diagram, the real path an order takes from enquiry to cash, including the steps that exist only because somebody once asked for them. That map is usually the first time an owner sees the whole thing at once. From it comes a short list of what is worth automating, what should be deleted rather than automated, and what a system genuinely has to do, written specifically enough to hold a vendor to it.

Process mapping and a requirements specification are a fixed-fee piece and often the whole engagement — many clients take the specification and run their own procurement, which is a good outcome. Selection and implementation oversight runs alongside the vendor for as long as the rollout takes. AI and data readiness work starts from what the business already records, because a firm whose data is inconsistent cannot forecast from it no matter what is bought.

Probably later than you are being told, and probably less of one. Most businesses under five crore are better served by fixing the process, standardising the data, and using a smaller set of connected tools well. An ERP imposed on an unmapped process encodes the confusion rather than removing it. The question to answer first is which specific work you want to stop doing by hand, in what order.
What can AI actually do for a business our size?
Three things reliably, once the data is in order: forecast demand well enough to change what you hold in stock, segment customers well enough to change who you call, and take repetitive administrative work out of the day. All three depend on having consistent records, which is why the readiness work starts there. Anything promised beyond that on inconsistent data is being sold, not delivered.
How do we evaluate a vendor's claims?
By writing the requirement before you hear the pitch. A specification that names your actual process steps, your data, your volumes and your integration points turns a demonstration into a test the vendor either passes or does not. Without one, every product looks capable, because every product is being shown against its own best case.
